SECTION // 01Why Most CRO Audits Fail

The typical CRO audit is a PDF full of best practices. "Add trust badges." "Improve page speed." "Use better product photography." These are not insights. They are generic advice that applies to every store on the internet.

A real audit for an 8 figure brand starts with data, not assumptions. It starts with your specific funnel, your specific traffic sources, your specific customer behavior. It asks: where are the biggest dollar-value leaks, and what evidence do we have about why they exist?

We have audited over 40 Shopify stores doing $1M+ per month. The pattern is consistent: the generic audit produces a list of 50 things to fix with no prioritization. The revenue-focused audit produces 5-8 high-value opportunities ranked by expected dollar impact.

SECTION // 02Before You Start: Data Collection

Before touching a single page, gather these data sources:

  • Google Analytics 4: Traffic by source, device split, landing page performance, funnel drop-off rates
  • Shopify Analytics: Sales by product, customer cohort data, repeat purchase rates, discount usage
  • Heatmaps and Session Recordings: At least 200 sessions across key pages (Hotjar, FullStory, or Microsoft Clarity)
  • Post-Purchase Surveys: "What almost stopped you from buying?" and "How did you first hear about us?"
  • Customer Reviews: Both yours and your top 3 competitors, mining for language patterns and objections
  • Site Speed Data: Core Web Vitals from Google Search Console, especially on mobile

This data collection phase takes 3-5 days but is non-negotiable. Without it, you are guessing.

SECTION // 03The Five Stage Audit Framework

Stage 1: Homepage and Navigation

The homepage is your highest-traffic page. Its job is routing, not selling. Audit questions:

  • Where does traffic land and where does it go? Map the top 5 click paths from homepage.
  • What is the click-through rate to product pages vs collection pages?
  • Are collection pages doing their job as filters or are they dead ends?
  • Is the navigation clear on mobile? Can a first-time visitor find what they want in 2 taps?
  • What is the bounce rate by traffic source? High bounce from paid traffic suggests message mismatch.
  • Is the search function prominent and functional? What are the top 20 search queries?

Common findings at 8 figures:

  • Hero banners that look beautiful but have zero click-through because there is no clear CTA
  • Navigation labels that make sense internally but confuse first-time visitors
  • Collection pages with 200+ products and no filtering, causing decision paralysis
  • Mobile navigation buried behind a hamburger with no visual hierarchy

Stage 2: Product Detail Pages

The PDP is where browsing becomes buying intent. Audit questions:

  • What is the add-to-cart rate by traffic source? (Paid cold traffic should be 3-8%, organic/direct should be 8-15%)
  • Where do visitors drop off on the PDP? Use scroll depth heatmaps.
  • Is pricing, shipping, and return information clear above the fold?
  • How many product images are there? Is there video? What is the quality?
  • Are reviews visible without scrolling? What is the average star rating?
  • Is the size/variant selector intuitive? What is the error rate?
  • On mobile, is the add-to-cart button always accessible (sticky) or does it scroll away?

Common findings at 8 figures:

  • Product descriptions written for SEO, not for conversion (keyword-stuffed, no benefit language)
  • Reviews buried below 3 screens of scrolling
  • No urgency elements (stock levels, delivery estimates)
  • Variant selectors that require 3+ taps on mobile to complete
  • No social proof specific to the variant being viewed

Stage 3: Cart and Checkout

Every visitor who reaches cart has demonstrated high purchase intent. Losing them here is the most expensive abandonment. Audit questions:

  • What is your cart abandonment rate vs industry benchmarks? (Average is 69%, top performers are 55%)
  • Are there unnecessary friction points between add-to-cart and payment?
  • Is the checkout optimized for mobile (where 70%+ of your traffic likely comes from)?
  • Are express payment options (Shop Pay, Apple Pay, Google Pay) prominent?
  • Is shipping cost visible before checkout or is it a surprise?
  • What is the error rate on form fields? Which fields cause the most friction?
  • Are you offering guest checkout or forcing account creation?

Common findings at 8 figures:

  • Shipping costs hidden until the final step, causing 25%+ of checkout abandonment
  • No express payment options above the fold on mobile
  • Form fields that do not auto-detect card type or auto-format inputs
  • Forced account creation before purchase (kills 15-20% of conversions)
  • No order summary visible during payment entry

Stage 4: Post-Purchase

This is where most audits stop. But post-purchase is where compounding profit lives. Audit questions:

  • What is your post-purchase upsell take rate? (Benchmark: 5-15%)
  • Are you capturing email and SMS consent effectively? What is the opt-in rate?
  • What does the 30/60/90 day repurchase curve look like?
  • Is the thank-you page optimized or is it a dead end?
  • What is the unboxing experience? Does it drive referrals or UGC?
  • Are you running a post-purchase survey? What are the top responses?

Common findings at 8 figures:

  • No post-purchase upsell at all (leaving 10-20% revenue on the table)
  • Thank-you page with zero engagement elements
  • Email opt-in rates below 50% because the ask is buried or poorly timed
  • No referral program despite high NPS scores
  • Zero data collection on why customers bought (missing customer intelligence)

Stage 5: Cross-Funnel Intelligence

The final stage connects the dots across the entire journey. Audit questions:

  • Which traffic sources produce the highest LTV customers (not just highest conversion rate)?
  • Where are the biggest dollar-value leaks in the funnel?
  • What is the revenue potential of fixing each leak?
  • Are there segment-specific issues (mobile vs desktop, new vs returning, paid vs organic)?
  • What does the customer journey look like for your top 10% LTV customers vs average?

A proper audit deliverable is not a 100-page PDF. It is:
